The hard question
It is less “which Copilot?” and more “how much help should this work get, and what must stay ours?”
Helix Craft · Microsoft Copilot
You get real value from Microsoft Copilot when people move real tasks into it, not when licences are switched on. Helix Craft trains leaders and teams on their own work. Each task gets the right amount of help (Assist, Augment or Adapt), Copilot reaches the right data, and a person still decides.
Practice Craft
A method and workbench you can keep using — for leaders and teams using Copilot. Transform how you work, without handing over your judgement.
Helix has trained teams at Timberlink and the City of Mitcham on Copilot.
After switch-on
Most leaders now have AI, but few get past the chat box. The tools arrived faster than the way of working. People summarise emails and draft replies, then Monday looks the same.
It is less “which Copilot?” and more “how much help should this work get, and what must stay ours?”
Models are already at people’s fingertips — ChatGPT, Claude, Copilot. Method is the missing layer. We run Practice Craft so leaders and knowledge workers redesign how real work gets done with AI.
Layer map
The model is the intelligence. The harness determines how it can work. Connections determine what it can reach. Helix shapes work across every Copilot layer, using the seven Craft layers with Microsoft’s names inside each row.
Model
Microsoft: Model choice in Copilot (Auto, Quick response, Think deeper). Anthropic models are available in some licensed experiences.
Helix shapes: Which work needs deeper reasoning, and when to check the model’s work.
Harness
Microsoft: Copilot Chat (web-grounded by default), Copilot Cowork across Microsoft 365, and Microsoft Copilot Code (Frontier), which helps people build, understand and automate code in plain language.
Helix shapes: Picking the harness for each task: think in Chat, or hand a defined deliverable to Cowork.
Connections
Microsoft: Microsoft Graph and Work IQ ground licensed Copilot in emails, files, meetings, chats and sites. Copilot only reaches content the user is authorised to access. Oversharing is handled with SharePoint Advanced Management and Microsoft Purview sensitivity labels.
Helix shapes: Fixing what Copilot can see before people trust it: permissions and oversharing clean-up. Ties to Delete Before Digital.
Skills
Microsoft: Agents and Copilot Studio — declarative agents, pay-as-you-go agents, and Studio as a low-code builder — plus the Prompt Gallery.
Helix shapes: Turning a team’s best method into a reusable agent or prompt. Helix AI Studio can build one from idea to prototype in four weeks.
Product
Microsoft: Copilot in Word, Excel, PowerPoint, Outlook, Teams and OneNote. Experiences differ by data grounding, integration depth and licensing.
Helix shapes: Knowing what each person’s version can really do, so training matches reality.
Agency
Microsoft: No Microsoft equivalent. This is Helix’s layer.
Helix shapes: Assist, Augment or Adapt for each task, plus the No Spoon redesign when the inherited workflow should be questioned.
My role
Microsoft: Governance and admin: Copilot controls, the AI Administrator role, usage reports, organisational messages and the Copilot Success Kit.
Helix shapes: The team standard for what stays human, and leaders who model it. Admin settings stay with the client’s IT.
Timeline
Microsoft: Purview review of prompts and responses, retention and sensitivity labels.
Helix shapes: Before AI changes important work, protect the timeline.
Agency
Decide Assist, Augment, No Spoon or Adapt for each task. AI checks; a person decides. You stay responsible. Examples below are patterns, not client claims.
AI helps me think. I remain responsible for the decision. Example: Copilot Chat challenges a briefing draft, and I decide.
AI helps carry several steps. I stay in the loop and review. Example: Copilot in Word or Excel carries several steps of a recurring report, and I review.
Redesign the inherited workflow from first principles. Example: ask whether the weekly status pack should exist at all before Copilot automates it.
AI works on files in a workspace I control. I stay on call. Example: Cowork or a Studio agent works inside rules I set. Optional, and only for proven work.
In the apps
Bring something you already need to do: a briefing, proposal, workshop, meeting pack, or recurring update. Start with one real, recurring task.
Move a briefing or proposal draft into Copilot in Word. Copilot can draft structure and language from your source material. You still own the argument, the claims and the final voice.
Use Copilot for meeting packs and inbox triage that already eats your week. It can summarise threads and propose replies. You still own what gets sent and what stays private.
Hand Copilot a recurring update or analysis you already run. It can shape tables and explanations. You still own the numbers, the assumptions and the decision they support.
Use Copilot to turn a workshop or meeting into a usable pack. It can capture actions and themes. You still own what the team commits to.
Connections
Copilot respects existing permissions. If permissions are loose, it surfaces the loose content. Good Copilot governance starts here: clean oversharing, SharePoint discovery and sensitivity labels before the team leans on work grounding.
Licensed Copilot reaches emails, files, meetings, chats and sites the user can already access. Fix that surface before people trust the answers.
Clear out what should not exist before AI reaches it. Challenge the process, then digitise.
Practice ladder
Start with a champion cell on live work. Grow into team cells with shared norms. Leaders go first and lead the practice. Progress shows in the work you have moved, not the videos you have watched.
Practice Craft starts with leaders on their own work, so the practice is modelled from the top.
Microsoft Learn owns free generic courses. Practice Craft trains on your own work — conversation and fit first; numbers on the call.
Skills
When a task is proven, Copilot Studio or a declarative agent can carry it. Helix AI Studio can build one from idea to prototype in four weeks. Use the 9Q Grid to pick which work deserves an agent.
Government and councils
Councils and the public sector are a clear fit for Practice Craft: real briefing, policy and PMO work, with judgement kept human.
With the City of Mitcham, Helix narrowed 51 use cases to 3 pilots and ran a six-week AI Pod.
The Australian Government published a public trial of Microsoft 365 Copilot. That evidence sits with government; Helix did not run the trial.
Questions
Move one real, recurring task into it. Decide Assist, Augment or Adapt for that task, keep the decision human, and make sure Copilot only reaches the data people are already authorised to see.
Yes. Microsoft Learn publishes free generic courses. Practice Craft trains leaders and teams on their own work — conversation and fit first; numbers on the call.
In Word, start with a briefing or proposal you already own. In Outlook, start with meeting packs and inbox triage. In Excel, start with a recurring update. Keep the argument, the numbers and what gets sent human.
Grounding. Copilot Chat is mainly web-grounded, plus what you give it and some inbox and calendar context in Outlook. Microsoft 365 Copilot can ground in Graph and Work IQ across work data you are authorised to access. Agent Watch holds the product cards.
It only reaches what the user can already access, so loose permissions become loose answers. Fix oversharing and labels before people rely on work grounding. Microsoft documents SharePoint Advanced Management for that clean-up.
Agents are scoped versions of Copilot that carry one job. Copilot Studio is Microsoft’s low-code builder for creating agents and connecting other data sources. Helix AI Studio can take a proven method from idea to prototype in four weeks.
Copilot Cowork carries multi-step tasks across your Microsoft 365 environment on your behalf, with review. Agent Watch has the product card for Microsoft 365 Copilot Cowork.
Practice Craft works as a small cell on live work. Conversation and fit first; numbers on the call.
